Start with the decisions, not the chart.
Write down who uses the report and which action each number supports. Name the owner of every measure. If “active project” means something different in two departments, settle that definition before automating the calculation. Otherwise the same disagreement simply arrives faster.
Map the journey from source to report.
List each source, its owner, the identifiers used to join records, and its update schedule. Include the manual steps people forget to mention: renaming a file, removing a test record, copying a reference table, or correcting a date. Agree which of these are legitimate rules and which should be fixed at the source.
- Inventory sources and access requirements.
- Agree join keys, definitions, and data-quality checks.
- Prepare data, then refresh the reporting model.
- Notify an accountable owner when a step fails.
Use the right layer for each job.
Dataflows provide reusable data preparation through Power Query. Pipelines coordinate activities such as moving data and running transformations in a sequence. A Power BI model defines reporting relationships and measures. These tools can work together, but a simple one-source report does not automatically need a Fabric deployment.
Test the awkward month.
Use a period with missing records, a changed category, or a late file. Check that rerunning the process does not create duplicates. Reconcile a few key totals back to their sources, and make sure a failed upstream step cannot silently leave a report looking current. Test access with the roles that will actually use it.
A useful first project brief.
Choose one recurring report and describe its audience, source systems, expected update frequency, and five important measures. Record the manual time as a baseline—not a promised saving. Agree acceptance checks, the support owner, and what happens when a source changes. This gives a consultant something concrete to scope without asking you to share confidential records.
